01A missed commitment
An agreed commitment was missed.
The due date has passed. You need to address the gap without deciding the explanation before you hear it.
Confirm what was agreed, when it was due, and whether the person had the information and resources needed. Check whether required escalation applies.
“We agreed on this commitment and due date, and it wasn’t completed as expected. Walk me through what got in the way. What needs to change so we can agree on the next step?”
Clarify the next action, who owns it, when it is due, and when you will check back. Follow your organization’s documentation requirements.
02Leading former peers
The relationship changed. Expectations need to be clear.
You now lead people you used to work alongside. Familiarity can make a necessary conversation feel more difficult.
Clarify your responsibilities, the expectations that apply to the team, and where you need guidance from your own leader. Avoid assuming familiarity equals shared understanding.
“Our working relationship matters to me. My responsibilities have changed, and I want to be clear about what you can expect from me and what this role requires me to follow through on.”
Name the specific expectation, invite questions, and agree on a follow-up. Apply the same standards fairly and use the appropriate support channels.
03A defensive response
The conversation is getting defensive.
You raised an expectation. The response shifts toward blame, explanations, or a debate about what you meant.
Check your facts and the specific behavior you need to discuss. Listen for information that changes your understanding. Do not treat disagreement alone as misconduct.
“I want to understand your perspective. I also want us to be clear about the specific expectation and what needs to happen next. Let’s work through those one at a time.”
Summarize what is understood, what remains unresolved, and the next appropriate step. Pause or escalate through required channels if needed.
