A focused working routine

Start with one priority.
Keep the useful detail close.

Inside the Planner

  • A short setup: the concern, the starting point, your authority and the support needed.
  • One main 90-day priority with a clear description of what improvement would look like.
  • 13 weekly planning and review spreads for actions, preparation, delegated work and follow-up.
  • 30-, 60- and 90-day checkpoints to review evidence and adjust your plan.
  • Worked OR examples and a small set of optional decision and conversation tools.

Use it when important work keeps moving.

Your calendar is full, staff are waiting for answers, or the same concern keeps coming back. Use the Planner to make the next action and review clear.

Keep appointments in your existing calendar. You do not need to rewrite every task or complete a daily journal to use this approach.

Any 90 days—not only your first 90. The book The Perioperative Leader’s First 90 supports entering a role. This Planner is intended for repeated use throughout your leadership work.

Fictional OR leadership example

A concern. A commitment.
A week you can follow through on.

Staff have raised concerns but do not always hear what happened next. You cannot promise every request will be approved. You can commit to checking the concern and communicating progress.

The weekly plan

One useful result
Give the team an accurate update on the concerns already raised, including what is still awaiting a decision.
Preparation and support
Confirm the current position with the relevant decision-makers. Set aside preparation time before the next huddle.
If an answer is delayed
Explain what remains open and when you will update staff again. Avoid promising an approval you do not control.

The weekly review

What actually happened?
Did staff receive the update when promised? Record completed follow-up separately from concerns that were resolved.
What still needs attention?
Identify the unanswered question, who needs to respond and the next agreed check-in.
What should change next week?
Adjust the plan to the support and time available. Ask whether the updates are clear and useful; do not assume trust has improved.

Keep identifiable staff concerns and operational records in approved workplace systems. Use the Planner for nonsensitive preparation and reflection.

Look beyond a completed task

Review the difference your work made.

Day 30

Establish a useful starting point.

Check what is happening now, agree the priority with the people involved and take the first action. Record what you still do not know.

Day 60

Adjust to what you are learning.

Review what happened, what remains blocked and whether the plan fits the time and support available. Change the approach when the facts change.

Day 90

Decide what should continue.

Compare the result with your starting point. Record what improved, what did not and what you will carry into the next cycle.

Thirteen weeks provides roughly a 90-day working cycle. Begin on a date that suits your work; no calendar quarter or January start is required.

WEST CLINICAL LEADERSHIP 90-DAY LEADERSHIP PLANNER WORKED EXAMPLE | SAME FICTIONAL MANAGER A weekly plan that fits reality. 5 One useful result By Friday, give the team an accurate update on two previously raised topics. Name what is resolved, what is awaiting a decision and the next review date. Preparation and time Reserve a short block before Wednesday huddle. Ask the director for the current position on one pending request. Ask the charge team whether the assignment explanation needs clarification. Shared work The coordinator agrees to check the existing communication process and report the gap by Tuesday. Confirm that the request fits their assigned responsibilities and available time. What moves With the appropriate agreement, postpone a cosmetic update to an internal resource. Required monitoring and safety work continue. If the answer is late Do not stay silent until there is a final answer. Tell the team the request is still pending, explain what can be shared and give a realistic next update date. What will count as progress The update reaches the intended staff and accurately separates the known answer from the unresolved question. The manager checks whether the team understood the next step. The example is intentionally modest. Credibility comes from a clear commitment and honest follow-through, not from promising a department-wide result in one week.
